Mastering Team Building in the Mortgage Industry

Irene Duford — mortgage industry veteran coach who has coached 1,000+ loan officers, team leads, and branch managers on hiring and team building. · Thu, 23 Oct 2025
Team & LeadershipMindset & Productivity

Irene Duford breaks down exactly when to hire your first team member, what role to hire first, and how to use DISC profiling plus the Languages of Appreciation assessment to avoid costly hiring mistakes. Essential listening for solo LOs who are closing 5+ loans a month and drowning in files while business development stalls.

Most hiring failures start with the loan officer — not the hire — because the role was never clearly defined before the ad went up.

The playbook

  1. Step 1: Define the role — list every task you want the hire to own before touching a job board.
  2. Step 2: Write a targeted job ad that attracts the specific profile you need (experienced, not a future LO if you want a Loan Partner).
  3. Step 3: Screen applicants with scenario-based interview questions, not just resume review.
  4. Step 4: Give final candidates a redacted mock file test to verify they can actually do the work.
  5. Step 5: Have your top 3–4 finalists complete a DISC + Values + Motivators assessment; review all three sections, not just DISC.
  6. Step 6: After hiring, have the new team member complete the Languages of Appreciation in the Workplace assessment and adjust how you recognize and reward them accordingly.
  7. Step 7: Establish a 'task mode' communication signal with your team so task-driven intensity is not misread as hostility.

Worth quoting

“If you get the wrong person on your team, you'll end up being in more pain.”
“They've written a book about the person — have them read it first, see if they agree.”

Best for

LOs closing 5+ loans a month who are stuck in the feast-famine cycle and keep putting off their first hire out of fear of the cost or hiring the wrong person.
